Complete Development vs Co-Development: Which Do You Need?

Most teams that contact a development partner already know they need help. The harder question is what kind of help. Choosing the wrong model is one of the most common reasons outsourced game projects go over budget.

The short answer

Choose complete development when you need someone else to own delivery. Choose co-development when you already own delivery and need more hands or specific skills inside your team.

Complete development

With complete development, the partner plans the project, builds and manages the team, runs production and delivers the finished game. You stay responsible for the vision, approvals and business decisions.

It usually fits when:

  • you are a founder or publisher without an internal engineering team
  • you have a clear concept or design document and need it turned into a product
  • you want one accountable party for schedule and quality

The trade-off is control over day-to-day decisions. You review milestones and builds rather than individual tasks, so good documentation and fast feedback matter.

Co-development

With co-development, specialists or a small team join your production. They work in your repository, follow your code standards and take tasks from your backlog. Your leads stay in charge.

It usually fits when:

  • you have a studio and a pipeline but not enough capacity for a milestone
  • you are missing a specific skill, such as multiplayer or optimisation
  • you want to scale up for a phase without permanent hiring

The trade-off is management time. Your team still plans the work and reviews it, so co-development works best when you have someone able to lead the extra people.

Questions that decide it

  1. Who will write the tasks? If nobody on your side can, you need complete development.
  2. Where does the code live? If it must stay in your repository and follow your standards, co-development is simpler.
  3. Who is accountable for the release date? If you want that to be the partner, choose complete development.
  4. How long do you need help? A single milestone often suits co-development; a whole product usually suits complete development.

A hybrid is common

Many projects move between the two. A partner may build the first playable version under complete development and then continue as a co-development team once you hire internal leads. Agree how that handover would work at the start.
